Two-Way Door

The two-way door tool asks one question before you spend more time deliberating: can this decision be undone if it turns out wrong? A decision you can walk back is a two-way door, and it doesn't deserve the same weight as one you can't.

When to use it

Use it when you're stuck overthinking a low-stakes, reversible choice — trying a new tool, testing a small change, a trial subscription, a minor process tweak — and the deliberation itself is costing more than just trying it and finding out would.

When it's the wrong tool

It's the wrong tool for genuinely one-way decisions — the whole point is that it tells you to stop deliberating and go find out, which is bad advice for anything hard to reverse, like a major financial commitment or a decision that affects other people in ways you can't undo. Misjudging which kind of door you're facing is the main way this tool fails, so the honest check is always on that first question, not on skipping it.

An example

A team is debating for a third meeting whether to try a new project management tool. The tool costs nothing to trial, nobody's data is locked in, and switching back takes an afternoon if it doesn't work out. That's a two-way door — the deliberation has already cost more time than trying it would. They pick it in the next five minutes and move on.

How it works

  1. Name the decision you're stuck deliberating over.
  2. Ask honestly whether it can be reversed if it goes wrong.
  3. If yes, stop deliberating and make the choice now.
  4. If no, treat it with the weight a one-way decision deserves.
